Check the small air pump before you blame the milk, by pulling the top off the machine, disconnecting the small silicone tube and feeling for airflow while the steam wand runs.
How long does it take to heat up from cold?
About five minutes, which the built-in scheduler makes largely irrelevant if you set it to wake before you do.
